How we price, and why

Anything with a defined scope is fixed price: discovery sprints, audits and most builds. You know the number before we start and it does not move unless you change the scope in writing. Longer programmes run on a weekly rate, because on a multi-month build the evaluation results genuinely do change what is worth building next, and pretending otherwise just produces a change-request treadmill.

We do not bill hourly. Hourly billing pays a supplier for slowness, and the whole argument for hiring a senior team is that they get to the answer faster.

We also size the engagement to the question rather than to the budget available. A tightly scoped single-workflow assessment is often enough to tell you whether a bigger spend is justified, and we would rather sell you that than the larger thing you asked for.

Every engagement, at every size, ends with artefacts you own outright — code, prompts, eval suites and documentation, delivered into your repositories. There is no licence, no proprietary layer, and no retainer required to keep what we built running.

The five things that move the price

When two quotes for apparently the same project differ by 3×, it is almost always one of these — not margin.

1. Data readiness

The single biggest variable. If your data is well-structured and accessible, we start building in week one. If it needs an archaeology dig across three legacy systems and a shared drive, that is billable time before any AI work begins. This is where most of that 40–60% infrastructure overrun hides.

2. Scope breadth

Assessing two candidate workflows is a sprint. Assessing a whole operation is a programme. The same is true of builds: one agent with one tool is a fraction of the cost of an agent that has to orchestrate six.

3. Regulatory surface

Fintech, legal, healthcare and anything touching personal data at scale need deeper diligence, tighter data handling and more evidence — properly, not as an upsell. Expect a meaningful premium and be suspicious of anyone who does not mention it.

4. The accuracy bar

"Good enough to draft an internal email" and "good enough to send to a customer unreviewed" are different engineering problems. The second needs a real evaluation harness, and that harness is often a third of the build.

5. Integration count

A standalone tool is cheap. The same capability wired into your CRM, your helpdesk, Slack and an internal database costs considerably more — and is usually worth it, because automation nobody has to leave their existing tools to use is the kind people actually adopt.

Included in every engagement: scoping, engineering, prompt and retrieval design, an evaluation suite appropriate to the accuracy bar, deployment, documentation and a handover session with your team.

Not included, because you should pay for them directly and own them: model API usage with Anthropic or OpenAI, hosting, vector database costs, and any commercial data licences.
